Business scaled without new staff
One person, hitting a capacity ceiling. Hiring would introduce coordination overhead and dilute the personal trust that made Hauge Korn valuable. The question was whether the business could scale without losing the human at its core.
Jacob built specialized AI assistants fed with his own grain data: analyses, transport distances, buyer lists, prices. AI monitors markets, generates match proposals, and prepares customer briefings overnight. Jacob validates every trade and reads the relational context AI cannot.
Trading volume up 18%, contribution margin up from DKK 1.1M to 1.5M, profit per unit improved, all with zero new hires. New services emerged: customer-specific market intelligence that would have been impossible to produce at this scale before.
Introduction
Hauge Korn is a one-man grain trading business run by Jacob From, connecting farmers who want to buy and sell grain directly with each other. In partnership with CHI and IT consultant Søren Beck Jensen, Jacob developed a Hybrid Intelligence system tailored to the grain market, not by following a strategy, but by following a curiosity that eventually changed how the entire business works.
The Context
Hauge Korn operates as a trusted third party in a market where relationships are everything. Jacob’s role is to make direct farmer-to-farmer trade happen in a safe, transparent, and efficient way: finding the right match between buyer and seller, at the right price, with the right logistics.
I could feel I was hitting a ceiling. Agreements, information, customers; it was becoming too much.

Hiring staff was one option, but it would introduce coordination overhead and dilute the personal trust that made Hauge Korn valuable in the first place. The real question was whether the business could scale without losing the human at its core.
The shift came in the autumn of 2024, when Jacob attended a network event in Himmerland where CHI researcher Jacob Sherson presented on Hybrid Intelligence. For Jacob From, it was the first time the logic clicked.
It was the first time I really understood that it’s not about replacing something or someone; it’s about combining them.

The HI Element
What makes Hauge Korn a Hybrid Intelligence case, and not just an AI adoption story, is the architecture of how human judgment and machine analysis are combined.
Jacob built a set of specialized AI assistants fed with his own business data: grain analyses, transport distances, buyer lists, prices, and market information. Rather than one general-purpose tool, he decomposed his workflow into distinct tasks, each handled by a targeted assistant.
You have to break it down. Otherwise it can’t figure it out.

The AI now handles continuous market monitoring, generates buyer-seller match proposals, and produces customer-specific market briefings that previously required hours of manual work. Crucially, much of this happens overnight, so that when farmers call Jacob first thing in the morning, he already has a fully updated picture of the market and can offer qualified, human guidance from the very first conversation of the day. The AI does the groundwork while Jacob sleeps; Jacob does the judgment work when his customers need him.
But he remains the decision point in every trade. He validates the matches, reads the relational context, and makes the call.
It’s AI that is the assistant. I’m the boss.

This is Hybrid Intelligence at the workflow level: AI handles pattern recognition and option generation across the full data landscape; Jacob contributes contextual judgment, trust, and the relational intelligence that makes a trade actually happen.
You only trade when you feel confident it’s a good deal, […] That’s something AI cannot replace.

Importantly, the system was not bought off the shelf; it was built around Jacob’s own business, data, and expertise. The value does not come from using AI alone, but from combining AI capabilities with years of domain knowledge and relationships in the grain market. Generic tools can generate suggestions, but they cannot understand the tacit knowledge, trust, and customer-specific context that ultimately determine whether a trade succeeds.
The system has also changed the way Hauge Korn creates value. What began as a tool for improving internal workflows evolved into a platform for delivering market intelligence, personalized recommendations, and customer-specific market reports at a level that would previously have been impossible for a one-person business. Rather than replacing human interaction, the technology expanded Jacob’s ability to serve customers and strengthen relationships.
The Envisioned Outcomes
The numbers reflect a business that has successfully combined automation with human expertise. Comparing 2024, before the system was operational, with 2025, Hauge Korn increased trading volume by approximately 18%, while total contribution margin grew from roughly DKK 1.1 million to DKK 1.5 million. At the same time, profit per unit traded increased from approximately 3.0 to 3.38 per hectokilo.
According to Jacob, the most important result is not simply that more grain was traded, but that better trades were identified. By analyzing more potential matches, transport options, and market conditions than would be feasible manually, the system helps uncover opportunities that increase value for both buyers and sellers while improving profitability per transaction.

The business scaled without new hires. Instead of spending increasing amounts of time searching through information, preparing analyses, and coordinating transactions manually, Jacob’s time shifted toward customer relationships, strategic judgment, and business development, the areas where his expertise creates the greatest value.
An equally important outcome was the emergence of entirely new services. The same Hybrid Intelligence system that supports trading now enables Hauge Korn to provide customer-specific market intelligence, price guidance, and market reports that would previously have been impossible to produce at scale. These new capabilities have become a source of value in their own right and have opened doors to new partnership opportunities and customer segments.
For the broader agricultural sector, Hauge Korn offers an early proof of concept: Hybrid Intelligence is not only for large organizations with data science teams. A single expert with deep domain knowledge, the right technological partner, and a clear understanding of where human judgment must remain can create a genuinely hybrid workflow that improves performance, creates new services, and strengthens customer relationships.
It’s not about taking work from anyone. It’s not about working more. It’s about working smarter, and getting a better life from it.
