Grounded in organizational learning and human-centered AI, our model emphasizes that true value is created through human-AI co-innovation. We define Hybrid Intelligence as a continuous process of innovation aimed at enhancing employee value creation via increasingly synergetic human-AI interaction. Our core philosophy is that every HI project should increase organizational willingness and capacity to catalyze further transformation.
A 4P Hybrid Intelligent Development and Organisational Change Framework
Why “Off-the-Shelf” AI Isn’t a Strategy
As AI evolves across multiple waves of value creation, organizations must develop the capacity to continuously adapt, rather than relying on single-shot change management. Soon, off-the-shelf GenAI agents and tools will become commoditized, ubiquitous, and of low intrinsic value. Consequently, relying solely on these tools will not contribute to the competitive advantage of individual organizations. To thrive, organizations must pursue continuous innovation alongside efficiency enhancements.

The 4P Hybrid Intelligence Maturity Framework
To help organizations assess their technical readiness and human capacity for AI transformation, the 4P Framework operationalizes organizational maturity along four interdependent axes:
- Projects: Evaluates AI implementation efforts and business process integration.
- Platform: Assesses technical capabilities, infrastructure, and tools.
- Policies: Analyzes strategic alignment, vision, and governance.
- People: Focuses on employee mindset, culture, and skills.
By evaluating maturity across these four dimensions, organizations can formulate concrete initiatives towards increased competitiveness, resilience, and organizational capacity.
The Core of Hybrid Intelligence: The “People” Dimension
Crucially, the dimensions of the 4P framework are not of equal weight. Transformation success hinges on the People dimension.
We make a radical assertion that GenAI development should not primarily be concerned with the choice of technology. Instead, organizations must commit to a single outcome measure: the “sense of partnership between customer or employee and the organization”. Fostering this partnership between humans and AI systems is a means to an end: building a stronger human-organization bond that drives trust, retention, and innovation.
We measure HI readiness and willingness through this perceived sense of partnership. This is supported by three vital subdimensions: Psychological safety, AI self-efficacy, a growth mindset.

Solving Real-World Implementation Dilemmas
Organizations face numerous deployment and design dilemmas, such as choosing between top-down governance and citizen development, or balancing innovation against efficiency. The 4P framework provides a roadmap for navigating these challenges based on maturity levels.
Consider an exemplary real-world challenge: Should an organization launch a lightweight, ChatGPT-based chatbot without logging, or invest in a fully integrated, feedback-enabled solution embedded in internal systems?
The Lightweight Approach
Launching a fast, iterative chatbot supports employee co-creation and is best suited for organizations with a clearly articulated HI vision (Policy Level 2-3) and a workforce with a strong HI mindset (People Level 2-3).
The Integrated Approach
Investing in a polished, embedded solution may be more appropriate when Policy is still forming (Level 1) and People maturity is low (Level 1). In these environments, a polished experience is necessary to build trust and adoption.
